Paid and lifecycle channels: auctions, inboxes and partners

Paid channels come with their own scoreboard. The ad platform runs the auction, decides who sees the ad, picks the window in which a sale counts, fills gaps with a model, and then reports how well the ad did. The inbox has its own version: since 2021 a large share of "opens" are a phone fetching an image while its owner sleeps. Partners, from coupon sites to creators to trade fairs, are paid on whatever the contract can count. Tonight reads six paid and lifecycle channels in the same four beats as Angles session 2, and ends with a scorecard where every metric comes from the company's own data and names the decision it informs.

Where we start

Angles session 2 read the channels a brand earns or owns. Tonight is the channels it pays for, plus the inbox, which it owns but rents attention through. Each channel gets the same four beats: what it is, in marketer language with one small drawing of the mechanism; what marketers watch; the vanity trap, the number that looks good and decides nothing; and where data adds value, the join or the test only the data team can easily run. Platform behaviour below was read on the platforms' own help pages and is dated October 2026. Platforms change these pages often, so check the platform's current help page before you quote any of it in a meeting. Kettle & Co, the running company, is constructed, and so is every one of its numbers.

★ What you walk out with tonight. A four-beat read of paid search, paid social, email and CRM, affiliate, paid influencer partnerships and events; a clear sense of which numbers are the platform grading its own homework; and a channel scorecard in which every metric comes from your own data, names a decision, and names the business person who owns it.

Part 1 · covers paid search and paid social

Auctions: you pay for attention, and the platform keeps the score

6 min live

Paid search and paid social are both auctions. A brand bids for a slot in front of a person, pays when the ad is shown or clicked, and then reads a results screen built by the same company that sold the slot. None of that is sinister. It does mean every number on that screen was produced under rules the platform chose: which conversions count, in which window, and how gaps in the data are filled. The data team's job is to know those rules and to put the company's own orders next to them.

LivePaid search3 min▶

1 · What it is. Someone types a query, advertisers compete in an auction for the paid slots beside the free results, and the brand pays when its ad is clicked. Then the platform counts the conversions that follow under the account's attribution model.

PAID SEARCH: FROM A TYPED QUERY TO A COUNTED CONVERSION query typed intent, in the buyer's own words auction ads compete for the paid slot ad shown a paid result beside free ones click you pay per click (CPC) conversion counted under the attribution model brand terms: buying clicks you get free? some are modeled Google Ads Help, as of October 2026: data-driven attribution is the default for most conversion actions.
🔍 Click to zoom - the saffron box is the platform's count, not your order table

2 · What marketers watch. Cost per click (CPC), click-through rate (CTR), conversions, and return on ad spend (ROAS): revenue the platform attributes to the ads, divided by what the ads cost.

3 · The vanity trap. Two numbers. First, platform-reported conversions include modeled ones: Google Ads Help says conversion modeling uses observed conversions to predict unobserved ones, for cases where cookies and identifiers were not available, and adds them to reported totals "only when there's a high confidence" (read at source, October 2026). That is a reasonable engineering choice and still not a row in your order table. Second, brand-term ROAS. Ads on the brand's own name look spectacular because the people typing "kettle and co" were already looking for Kettle & Co. Many of those clicks would have arrived through the free result directly below the ad, so the ad is partly buying traffic the brand already had.

4 · Where data adds value. A brand-term pause test: switch the brand-term ads off in some weeks or some regions and watch total brand traffic and orders, paid plus free, in the company's own data. If total orders barely move, the brand-term ROAS was mostly free clicks wearing a price tag. Join paid clicks to the company's own orders rather than to the platform's conversion count. The same ask, "Paid brand search buying free clicks?", sits on the triage desk in Partnership session 2 as ask 5, tagged as one the data team owns, because the evidence lives entirely in internal data.

LivePaid social3 min▶

1 · What it is. Ads compete in an auction for space in a person's feed, the platform's delivery system decides who sees them, and conversions are credited inside an attribution window the advertiser picks from the platform's menu. Where data is partial, the platform models it, then reports a ROAS.

PAID SOCIAL: THE PLATFORM SETS THE WINDOW AND GRADES THE AD auction ads compete for a person's feed delivery the platform picks who sees the ad attribution window 1 or 7 day click 1 day view, engage modelling fills in partial conversion data platform ROAS 4.1 constructed graded by the seller the same setting also steers delivery Meta Business Help Center, as listed October 2026. Windows change: check the current help page.
🔍 Click to zoom - the window decides both who sees the ad and which sales it gets credit for

2 · What marketers watch. ROAS, cost per acquisition (CPA), cost per thousand impressions (CPM) and reach.

3 · The vanity trap. Platform ROAS is the platform grading its own homework, under a window and a model it chose. Meta's Business Help Center, as listed in October 2026, offers click-through windows of 1 or 7 days, a 1-day view-through window and a 1-day engage-through window, and says the attribution setting is used to inform ad delivery as well as to credit conversions. It also says Meta may use statistical modelling where conversion data is missing or partial. A 7-day click, 1-day view setting is commonly reported as the default (reported, by the practitioner Jon Loomer; Meta's page does not state it). Meta's own page warns that comparing across attribution models "will lead to inaccurate conclusions". So a ROAS from Meta and a ROAS from Google are not two readings of one quantity. Constructed: Kettle & Co's Meta campaign reports ROAS 4.1 on spend of 24,000 pounds, and the marketing lead asks whether to double the budget.

4 · Where data adds value. A holdout. Meta's Conversion Lift, as described on its help page in October 2026, randomises people into a test group and a control group of people who do not see the ads, reads the result with an intent-to-treat approach, and reports the lift as an estimate. That is a different kind of evidence from the attribution screen, because the comparison group was chosen at random rather than inferred. Angles session 6 reads Kettle & Co's constructed lift test in full; the short version is that the incremental ROAS comes out far below 4.1 (constructed: 1.56). The ask "Meta ROAS 4.1: double budget?" is ask 6 on the Partnership session 2 triage desk, where data is consulted and the marketing lead decides: whoever lives with the outcome owns the decision.

Self-studyAttribution ROAS and incremental ROAS are different questions2 min▶

Attribution asks: of the sales that happened, which ads were nearby? Incrementality asks: how many of these sales would not have happened without the ads? The first is answered by counting inside a window; the second needs a comparison group that did not see the ads. Meta also offers an incremental attribution setting that, in its own description, uses machine learning models to predict whether a conversion was caused by an ad. It is a model of incrementality, not a holdout, and worth reading as such.

Attribution models, marketing mix modelling and geo-lift design have their own home in Marketing Attribution ↗. Writing the ads themselves with AI is taught in AI + Marketing ↗.

Real world

Same CAC, different customers. In Kettle & Co's constructed Q3, paid search and paid social both brought in new customers at a cost of 30.0 pounds each. On the platform screens the two looked interchangeable. In the company's own order table, 38 percent of paid search's new customers had ordered again within six months against 22 percent of paid social's. Nothing on either platform screen could have shown that, because neither platform sees the second order. Constructed example; the join is the habit.

Part 2 · covers email and CRM

The inbox: where an open stopped meaning a person

4 min live

Email is the channel a brand owns outright: its own list, its own sends, no auction. That made the open rate the most comfortable number in marketing for twenty years. In June 2021 Apple changed what an open is for anyone reading mail in Apple Mail, and many teams still report the number as if nothing happened.

LiveEmail and CRM4 min▶

1 · What it is. The brand sends a message to people who agreed to hear from it, as a one-off campaign or an automated lifecycle flow (welcome, reorder reminder, win-back). The message lands in the inbox or in spam, a person may click, and some clicks become orders.

EMAIL: WHERE THE OPEN PIXEL FIRES WITHOUT A HUMAN list who agreed to hear send a campaign or flow inbox placement, or spam click a human acted order revenue per send APPLE, ANNOUNCED 7 JUNE 2021 read at source, October 2026 Mail Privacy Protection fetches remote content in the background, opened or not the open pixel fires an open with no human Opens since then are inflated. Read clicks, orders per send and a holdout instead.
🔍 Click to zoom - the open is counted on the detour, not on the path a person takes

2 · What marketers watch. Open rate, click rate, unsubscribes, and revenue per send.

3 · The vanity trap. The open rate after Mail Privacy Protection. Apple announced it in its newsroom on 7 June 2021, alongside iOS 15, saying it stops senders from knowing when a person opens an email and masks the person's IP address. Apple's legal privacy page explains the mechanism: Mail downloads remote content in the background by default, "regardless of whether you engage with the email" (both read at source, October 2026). An open is counted when a tiny invisible image loads, so for Apple Mail readers the image now loads whether or not a human ever looked. Constructed: Kettle & Co's marketing lead reports that opens "jumped to 48 percent" and asks whether the new subject lines are genius. The likelier story is the background download. You will also meet a figure of "around 75%" for Apple opens from the vendor Litmus in 2021; it was a forecast of what MPP would do, not a measurement, so do not quote it as data.

4 · Where data adds value. Replace opens with clicks and orders per send, both of which need a human. For the question "is email working at all", run a holdout: keep a random slice of the list out of a send or a flow and compare orders per customer between the two groups. Angles session 6 reads a constructed email holdout honestly, including what to say when the difference cannot be told from zero. The open-rate ask is ask 7 on the Partnership session 2 triage desk, owned by data because the answer is in the send logs and the order table.

Self-studyLifecycle flows are where CRM revenue hides2 min▶

Campaign sends are visible: someone writes them, schedules them, and reports on them. Lifecycle flows, the welcome series, the "running low on tea" reminder, the win-back after ninety quiet days, run silently and are often never re-read after launch. They are also the sends most likely to be credited with orders that would have happened anyway, because they target people who are already about to buy. The data team's useful move is the same as for campaigns: orders per recipient against a random holdout, flow by flow, read once a quarter. A flow that cannot beat its own holdout is a cost, not a channel.

Using AI to write or personalise the emails themselves belongs to AI + Marketing ↗.

Real world

The subject line that was a phone. Kettle & Co's open rate jumped to 48 percent in the month the marketing lead switched to playful subject lines (constructed). The data team split opens by mail client and saw the jump almost entirely in Apple Mail, while clicks per send and orders per send stayed flat across every client. The subject lines may still be good; the open rate simply cannot say. The team moved the weekly email report to clicks and orders per send, and proposed a holdout for the reorder flow. Constructed example; the mail-client split is the technique.

Part 3 · covers partners: affiliate, paid influencer, events

Partners: paid on whatever the contract can count

5 min live

Partner channels put a third party between the brand and the buyer: a publisher, a creator, a trade-fair organiser. Each is paid on something countable, a last click, a fixed fee, a stand, and each produces a number that is easy to collect and easy to over-read. The data team's contribution is the same in all three: match the partner's count to the company's own customers and orders, and ask whether those customers were new.

LiveAffiliate2 min▶

1 · What it is. A publisher, a review site, a cashback or coupon site, promotes the brand with a tracked link or code. When an order follows, the affiliate network usually pays the partner whose link was clicked last.

AFFILIATE: LAST CLICK PAYS WHOEVER TOUCHED THE BUYER LAST THE STORY SOLD WHAT ALSO HAPPENS publisher review a new reader finds you link or code tracked to the partner order a first order commission last click earns it buyer at checkout already decided to buy searches for a code leaves the basket coupon site link now the last click same commission for a sale you had Constructed Q3: affiliate CAC 15.0 pounds, the cheapest paid channel, and 14 percent 6-month repeat.
🔍 Click to zoom - both rows pay the same commission, and only the top row brought a customer

2 · What marketers watch. Affiliate-attributed revenue, commission paid, and the cost per order that commission implies.

3 · The vanity trap. Affiliate-attributed revenue when coupon sites intercept buyers who were already at checkout. A buyer with a full basket sees a "discount code" box, opens a new tab, searches for a code, clicks a coupon site's link, and comes back. The order was going to happen; the coupon site supplied the last click and collects the commission, and the brand also gives away the discount. On the affiliate report this looks like efficient revenue.

4 · Where data adds value. Split each affiliate's orders into new and returning customers using the company's own customer table, and look at what happened next. Constructed: Kettle & Co's affiliate channel shows the cheapest paid acquisition cost in Q3, 15.0 pounds per new customer, and the worst 6-month repeat of any channel, 14 percent. That pairing is the coupon-site signature worth a meeting. The BD lead's ask "Affiliates that are coupon sites" is ask 8 on the Partnership session 2 triage desk, owned by data, because the evidence is the order table.

Self-studyPaid influencer partnerships1 min▶

1 · What it is. The brand signs a contract with a creator and pays a fee for posts, usually with a discount code or tracked link. The audience is the creator's, not the brand's. Organic creator work and how creators reach people are read in Angles session 2; this card is only the paid contract.

PAID INFLUENCER: A FEE FOR SOMEONE ELSE'S AUDIENCE contract and fee agreed up front post on the creator's own account audience their followers, not yours code or link tracks some buyers new customers cost for each one, partner by partner reach and likes: the trap The fee is paid whether or not anyone buys, and a code misses buyers who search the brand name instead.
🔍 Click to zoom - the fee buys a post; only the right-hand box says whether it bought customers

2 · What marketers watch. Reach, views and engagement per post, and code redemptions.

3 · The vanity trap. Reach and engagement. They describe the creator's audience, which the brand paid to borrow for a day; they do not say whether anyone in it became a customer.

4 · Where data adds value. Cost per new customer by partner: the fee divided by first-time buyers who used that partner's code or link, checked against the customer table so returning customers using a code do not count as new. Code tracking undercounts, so treat it as a floor and say so. Constructed: Kettle & Co's creators channel cost 36.0 pounds per new customer in Q3, the most expensive channel on the table, with 31 percent 6-month repeat.

LiveEvents and trade fairs2 min▶

1 · What it is. The brand takes a stand at a fair, staff scan the badges of people who stop by, and the BD team follows up. Some of those people belong to businesses that open an account and order, often weeks later.

EVENTS AND TRADE FAIRS: FROM A BADGE SCAN TO AN ORDER stand a booth, staff, samples badge scans everyone who stopped by follow-up email or a call within weeks account matched to a buying business order in 90 days the read that counts the vanity count match scans to orders A 90-day window is a team choice, not a standard: name it before the fair, not after it.
🔍 Click to zoom - the fair is judged in the saffron box, months after the stand comes down

2 · What marketers watch. Leads collected and meetings booked, sometimes cost per lead.

3 · The vanity trap. The badge-scan count. A scan records that someone stopped at the stand, which includes competitors, students, other exhibitors and people who wanted a free sample. A big number says the stand was busy, not that it was worth its cost.

4 · Where data adds value. Match the scans to accounts in the company's own customer and order data, and count the accounts that ordered within an agreed window, say 90 days, separating new accounts from existing customers who would have ordered anyway. The BD lead's ask "Was the trade fair worth it?" is ask 9 on the Partnership session 2 triage desk, tagged as needing both kinds of knowledge: data supplies the matched orders, and the BD lead, who knows which conversations mattered and what the fair did for relationships, makes the call on next year's stand.

Real world

The partner that was cheapest on paper. Kettle & Co's BD lead was ready to raise commission for the top affiliate, which had the lowest acquisition cost of any paid channel, 15.0 pounds per new customer in the constructed Q3. The data team's new-vs-returning split and the 6-month repeat of 14 percent told a different story: many of those "new" buyers looked like people who were already at checkout and went looking for a code. The decision stayed with the BD lead, who chose to keep the review publishers and renegotiate the coupon partners. Constructed example; the split is the technique.

Build-along

A channel scorecard where every metric names its decision

★ 22 min · everyone works it through

No code tonight. Most channel reports are a wall of platform numbers with no owner and no next step. You will build the opposite on paper: one row per channel, one primary metric from the company's own data, the decision that metric informs, and the business person who owns that decision. The data is Kettle & Co's constructed Q3 channel table. Do step 1 and 2 together, then the rest alone, then compare. Your numbers will differ when you do this on your own company, and so will your owners.

A CHANNEL SCORECARD: METRIC, DECISION, OWNER constructed · same CAC, different repeat CHANNEL PRIMARY METRIC, OUR OWN DATA THE DECISION IT INFORMS OWNER Paid search CAC 30.0 · 6m repeat 38% keep or grow? marketing lead Paid social CAC 30.0 · 6m repeat 22% test before growing? marketing lead Creators CAC 36.0 · 6m repeat 31% keep, cut or test? brand manager Affiliate CAC 15.0 · 6m repeat 14% cut coupon partners? Never in the metric column. Constructed Kettle & Co, Q3 2026, pounds. Organic search cost is content cost.
🔍 Click to zoom - every row ends in a business person, and the saffron row is the one the platform screens could not see

Step 1 · List the channels and their spend. One row per channel, with the quarter's spend from finance, not from the ad platforms. Kettle & Co's constructed Q3 is filled in below; on your own company, your numbers will differ.

★ Step 1 · channels and spend (constructed, pounds, Q3 2026)channel spend new customers paid search 18,000 600 paid social 24,000 800 creators 9,000 250 affiliate 6,000 400 organic search 4,000 500 (content cost) PR 3,000 120 blended 64,000 2,670 blended CAC 24.0

Step 2 · One primary metric per channel, from the company's own data. Cost per new customer (CAC) from finance spend and the customer table, paired with 6-month repeat from the order table. Not the platform's conversions, not its ROAS. Notice paid search and paid social: the same CAC, very different customers.

★ Step 2 · the metric columnchannel CAC 6m repeat paid search 30.0 38% paid social 30.0 22% creators 36.0 31% affiliate 15.0 14% organic search 8.0 41% PR 25.0 27% your company: ______ ______ your numbers will differ

Step 3 · The decision each metric informs. Write one of keep, grow, cut or test next to each row, phrased as a question for the owner, not as an instruction. A metric that cannot move any of the four has no place on the card.

★ Step 3 · the decision columnpaid search keep or grow? paid social test before growing? (a holdout, Angles session 6) creators ______________________ affiliate ______________________ (hint: new vs returning) organic search ______________________ PR ______________________

Step 4 · The decision owner. Name the business person who will live with each decision. It is always a business person, never the data team, because whoever lives with the outcome owns the decision. Data informs the bet; the business places it.

★ Step 4 · the owner columnpaid search marketing lead paid social marketing lead creators ______________ affiliate ______________ organic search ______________ PR ______________ check: [ ] no row says "data team" [ ] every owner can actually move the budget

Step 5 · Mark every platform-reported number. If a platform number has to appear at all, put it in a separate footnote, labelled with its source and window. It is context for the owner, not the metric.

★ Step 5 · the footnoteMeta-reported ROAS 4.1 platform-reported, under its own window (constructed) Google Ads conversions ______ platform-reported, includes modeled conversions email open rate ______ not reported: inflated since Apple MPP, June 2021

Step 6 · Cut any metric that informs no decision. Go down the card and ask, for every number, which of keep, grow, cut or test it could move. If none, it leaves the card. It can live in an appendix for the curious.

★ Step 6 · the cut listfollowers gained cut: moves no budget decision badge scans cut: replace with orders from scanned accounts in 90 days ______________________ cut / keep because ______________________

Average CAC is not the next customer's CAC. The scorecard reads averages. If the owner asks "what happens if I add 6,000 pounds to paid social?", the constructed response curve says the next 6,000 buys 120 new customers, a marginal CAC of 50.0, not 30.0. Angles session 5 reads CAC and payback against margin properly.

Homework

Before Angles session 4

30 min
  1. Find the attribution setting on one ad account your company runs: the model and the window. Write it next to the ROAS number in the next report you see.
  2. Split last month's email opens by mail client if your email tool allows it, and compare the Apple Mail share of opens with its share of clicks.
  3. Take your top affiliate and split its orders into new and returning customers from your own customer table.
  4. Build your own six-row scorecard with channel, metric from your own data, decision, owner. Bring it to Angles session 4, where each row becomes a cohort.

Three questions

Clear all three and Angles session 3 gets stamped in your passport.

1 · Kettle & Co's email open rate jumps to 48 percent (constructed). Why is the open rate a poor guide to whether email is working since 2021?

The background download makes opens inflated and unreliable. Litmus's 75 percent was a 2021 forecast, not a measurement. Read clicks, orders per send and a holdout.

2 · Meta reports a ROAS of 4.1 for Kettle & Co's campaign (constructed). What is the most accurate description of that number?

Platform ROAS is the platform grading its own homework. Incrementality comes from a holdout; Angles session 6 reads one, where the incremental ROAS comes out at 1.56 (constructed).

3 · A coupon affiliate shows strong attributed revenue at the lowest CAC of any paid channel. What does that revenue figure most often hide?

Last-click credit pays whoever touched the buyer last. A new-vs-returning split and repeat rate from your own data show it: constructed CAC 15.0 with 14 percent 6-month repeat.
